First 100 Users Without Cold Email: Start With Warm Askers

Pause cold outreach, find the people already asking, and turn a small warm list into your first paid validation.

If you are about to start cold outreach for your first customers, pause. The channel that works is usually the one where your future customers are already asking for help.

The September 2026 Reddit founder-post analysis examined 1,319 public posts about acquiring a first customer. Cold email was named in 438 of those founder posts, about one-third of the posts, and the tone balance across posts was 83 positive versus 89 negative. Forty percent of the founder posts did not name any acquisition channel.

Use that map to find the threads where the problem is already being described, then do the unscalable work of answering like a human.

The warm list is the real channel

Most founders start with strangers because strangers feel like a source they can scale. The first users usually come from people who already know you, already asked, or already paid for something adjacent. A warm contact is someone who has already shown a problem, a budget, or a willingness to be bothered; if you cannot point to the evidence, move them lower on the list.

Before you send another cold sequence, ask where your first customer came from. If you have none, ask where the next one is already asking for help. The answer is rarely a list you bought.

A warm-first sprint beats a cold sequence

Only 190 posts reported a dollar amount, and among those the median first payment was $99, with just over half of the reported amounts below $100.

  • Freeze cold sequences for a short, fixed window. No new sends, no new templates, no last-batch exception. Stop mistaking activity for progress.
  • List every warm contact you can name. Include prior buyers, waitlist members, support threads, former colleagues, and anyone who has asked a question about the problem. Keep it a short list with names, not a spreadsheet of prospects.
  • Sort the list by evidence, not enthusiasm. Rank people who described the pain in their own words first, then people who asked for a solution, then people who only said they were curious. Keep the order defensible.
  • Send a personal message to each person. Reference the exact question, post, ticket, or conversation. Ask whether they would try a narrow version of the product. Make the message impossible to send to anyone else.
  • Set the first paid test small enough to be a real payment, not a compliment. Offer a small paid test, a setup fee, or a limited onboarding slot where you do the first setup for them. A real payment proves the person values the outcome.

The warning lives in the personal message step. Founders often turn personal into templated personal, swapping names into a script and calling it warm. If the recipient could have received the same message from a stranger, it is cold.

Public answers beat paid reach for first sales

When your warm list runs thin, go to the places where the problem is already public. Reddit can be a better first room because the question is visible, the context is concrete, and the reply can be useful without a pitch. The founder posts named Reddit in 231, LinkedIn in 171, and SEO or organic search in 108. Do not ask for a follow-up in the first message. Answer the visible question, give a useful detail, and only then ask if they want a closer look.

Direct messages can work when they answer a visible need. The September 2026 OneUp Today Reddit direct-message benchmark measured 2,269 cold DM conversations and reported a 29.7% baseline reply rate. A June 2026 Reddit direct-message study found a 26.6% response rate in 5,756 conversations, versus cold email rates often cited at 1% to 5%.

The gap makes cold DMs more responsive than cold email, but the better move is still to answer first, then ask. If someone has already typed the problem, your first message should solve a small part of it.

Write the names you can defend, attach the exact question each person asked, and send the first message before you build another sequence.
